How to Say Hello–3 Practical Ways to Greet Your Guests

I recently revamped the front entrance to our home. I bought a new doormat and new pillows for the bench, and spruced up a wreath for the door.  Then I did something I’ve never done before… I hung up a sign to greet visitors with large letters that say, “WELCOME.”  (As an introvert, it should more accurately say, “Welcome… unless my people meter is low.  Then, not so much.” But that wouldn’t fit on a sign.)

It’s easy for guests at my home to know the way in.  There is a clearly marked driveway for parking, an easily accessible front door (which is also the only entrance), and chances are, I will be there to show them our foyer with a visible bathroom just to their left. If you are visiting my house for the first time, you will have no problems knowing where to go.

Wouldn’t it be great if visitors to our churches could have that same experience? In this week’s episode of the Replant Bootcamp podcast, Jimbo and Bob tackle the unique challenges (and advantages!) normative size churches face when implementing a hospitality team.

Greeting Starts at the Door– But Which One?

When we started at Central Baptist, one of the first things we noticed was how many different ways there are to get into the building.  We have a front entrance that faces the road– but that’s not the “typical” entrance, because using it would actually place you coming into the back of the church.  That entrance made sense when everyone walked to church and there was only one part of the building– the sanctuary and classrooms underneath.  But an addition long ago placed parking behind the church and made a new, single-door entrance.  This entrance would take you through our old classrooms which were no longer in use and up a set of narrow stairs to the sanctuary, where you come in to the side of the platform.  A third addition in the 90s added a fellowship hall and wing which created a new, double door entrance that allowed access to the nursery and childrens’ areas and stairwell access to the upper level and the sanctuary.

It was a maze to navigate– and that was AFTER you’d made it through the dilapidated, weed-infested parking lot with the faded white lines which made it impossible to know exactly where you should park.

We had a few guests that actually left before ever getting inside because they just found the whole building impossible to navigate.  When we hosted events at the church, people would genuinely get lost inside the corridors, hallways, and stairwells. Guests coming to the church were likely to wind up in an old, dusty flower closet wearing a choir robe from 1972 only to be found during a church clean up day several weeks later.

Ok, not really… But we  realized we had a problem, and it was one of the first steps toward revitalization that we needed to take:  We needed a clearly identified entrance.

The first thing we did was redo the church’s signage.  We purchased a large banner for the road-facing entrance of the church.  It can be changed out seasonally and can highlight special events like Vacation Bible School or Christmas and Easter services. We also purchased signage to show where visitors can park, and repaved the parking lot to make it simpler. Then we put up a large sandwich board style sign that welcomed everyone toward the double door entrance.

Once inside, we used clearly identifying signs to funnel people toward children’s areas, the sanctuary, and the restrooms, as needed. We made coming to our church as easy to navigate as coming to our house.

Unfortunately, great signage and great directions don’t always equal a successful greeter experience. To make people feel welcome, you can’t just show them the way in– you have to have people who make them feel at home.

We needed a greeter ministry or hospitality team to guide people to the right place once inside.  Fortunately, our smaller church had an advantage in this area: First, it was easy to identify who was new.  One look across our congregation could inform us of any new faces.  Second, in a smaller church, everyone is a greeter!

Develop a Friendly Greeter Ministry

In the podcast, Bob stated, “People want to be welcomed and wanted, but not watched.” When we are thinking about the experience of a first time guest at our church, we need to ask ourselves this question from Jimbo: What does our church communicate about who we are and what we believe is important? From the parking lot, to the welcome desk or area, to the service itself, we are communicating a message to a first time guest.  It needs to be a good one!

In the first few minutes of our service we typically go over our welcome and announcements. In those first few moments, first-time guests are mentally deciding whether or not they’ll return for a second visit. Are your announcements about upcoming committee meetings?  Community outreach projects?  Future children’s events?  Adult Bible Study and Discipleship opportunities?  What does your first few moments of service tell a first-time guest about what your church thinks is important? 

What about the rest of the service?  Are you joyful in worship?  Is there excitement about being in the house of God?  We know that corporate worship is integral to the discipleship and growth of the believer, and we know that there is great benefit to joining other believers in weekly fellowship. So how are we communicating that importance to our members and our guests?  

Some churches feel passionately about an order of worship and a bulletin.  Others have done away with them completely.  The truth is, there isn’t a right or wrong answer for whether or not your church should or shouldn’t have them.  One thing is clear–for a visitor, there is so much value and security in knowing what’s coming next.  

I recently visited a church where my daughter serves while she is away at college.  This church is a very large church of a different denomination than what I currently attend.  The opportunity to be a “first-time guest” allowed me to really experience for myself the discomfort of unfamiliar places and faces.  One thing they did well was to have a QR code for me to scan for the order of worship.  I was able to quietly look at a bulletin and know when we would be reading scripture, what songs we would sing, when children were dismissed, and they even designated when to stand and when to sit for each part with a small asterisk. It made the experience so much easier.

One thing they also did well was their time of “fellowship.” This was a time to look around and greet unfamiliar faces and also to catch up with each other.  As I mentioned above, I am an introvert– I want to go in my shell and peep out when I’m comfortable.  This time can be really hard for me, especially in the middle of a service where I am already feeling very awkward. But instead of a meet and greet in the middle of the service, they offered for any guests to step into a small room off from the lobby and meet the pastor and his wife at the end of service if they chose to. They offered beverages and small snacks, and several friendly members stayed as well and said hello.

This church had clearly taken time to develop a culture of hospitality, and it made a difference in my experience as a guest. What efforts have you made to cultivate an environment where the guests to your church leave feeling cared for and considered?

Greeting that Goes Further than the Front Door

Every first-time guest is not just a visitor–they are a potential family member.  We view our church as our family, so each person who visits is someone who we hope will eventually become a sister or brother in this family of believers we call Central Baptist.  The gospel gives everyone a place to belong.

In order for your greeting to extend past the front door, you must be willing to invest time and energy into the follow-up for every single guest.  In order to be known for hospitality, you must first learn to be hospitable. (Go figure.)  It isn’t enough to just hand someone a first-time guest gift and say “Hello.” You need to take some time to get to know them.

Many pastors will run themselves to the ground in an effort to follow up with everyone and to engage every guest.  But if you cultivate a culture of hospitality, you can expect your members to help you greet, engage, and follow-up with each visitor.  One way to do this is to encourage your members to share a meal with someone they don’t know or have never shared a meal with–that can be a visitor, but it can also be another member they just don’t know that well.  

Not everyone is gifted in the area of hospitality, but that’s why we “practice” hospitality.  We can always get better at it.  Pair up those people who are naturally gifted at making others feel comfortable with those who aren’t–show them how to engage with others.

Another way to cultivate a culture of hospitality is to give first time guests small gift cards to local eateries or coffee shops. Let them know that you would really like to sit down with them and have a conversation about the church and answer any questions they may have, or they can use it on their own, the choice is theirs.  I’m willing to bet that they will take you up on the offer to sit down and chat! If your church does fellowship dinners for a small fee, offer guests a “free” coupon so that they feel comfortable coming back and being a part of that ministry.

The easiest and perhaps most used way to cultivate hospitality among your members is the card or phone call follow-up.  Handwritten cards are always a nice gesture and feel so much more sincere than a formatted letter.  (Jimbo recommends the Felt App for this purpose.) Do you have some members for whom a shared meal would be difficult?  They would be great assets to use for card writing or simple follow up phone calls to welcome guests!

In order to be a church where guests turn into members, you must take the time to reflect on what message your church sends to each visitor that comes through your (well-marked, easily identifiable!) door.

Next Steps

Hopefully you now see the importance of starting a new (or adjusting your existing) greeter ministry.  Some easy, practical next steps to take are:

  1. Ask an outsider to perform a “mystery shop”– this can be a friend, coworker, or neighbor whose opinion you respect.  Ask them to assess what it’s like to be a first time guest at your church.  What are their first impressions?  What message did they leave with?  Did they notice anything out of place or confusing?  It can be easy to overlook our own flaws, that’s why we need an outside perspective on them.
  2. Take some time to polish your welcome and announcements time.  Find a way to communicate an invitation for everyone and an orientation for guests. Make sure you’re giving your congregation guidance on the importance of Sunday morning worship and also what comes next. If something is different on a specific Sunday that will change the normal order or worship, explain that and give people the security to know what comes next.
  3. Find your greeters and your hospitality people– you’ll know them.  These members always know who’s having surgery, who’s child is heading to college, who recently experienced a job change, who has moved.  They know these things because they know people.  They are excited to spend time with people and they enjoy meeting new people.
  4.   • It is insufficient in doing the work that changes you (sermon prep, prayer)
  • It is a temptation to become a substitute for hard work
  • It may be, in certain instances, a matter of integrity when it comes to you representing its work as your content.

Healthy Leadership in 2023

What does it mean to lead from a healthy place?

I am new to ministry leadership, but not to ministry itself. Growing up in the church, I served in a variety of ways. I was an offering usher, a role I may have taken a little too seriously. I stood with my pastor/dad in the front of the church and shook hands as people were leaving. When in youth group, I learned guitar and began leading worship. My youth pastor poured into me and discipled me, and God began calling me to the ministry.

While in college I  worked in youth ministry  while getting my feet wet and learning how to preach and share the gospel with others. In seminary I grew very involved in the church and was mentored by professors, pastors, and leaders, doing ministry alongside them. I saw some of the hardships they faced, but for the most part, it was pure excitement!

Fast forward three years later, and I am daily doing the work of ministry. As an AMS, my ministry is unique. I have the opportunity to work with wonderful churches in our area and help out in a variety of ways. While there are some differences, pastors and AMS leaders have a lot in common. We have partnerships, opportunities to serve, discipleship with those around us, involvement with other entities, sermon preparation, vision-casting, leadership development, and so much more.

We also both experience the crippling depression, anxiety, and fear that comes when we are overwhelmed, because we’ve put too much on our plate. In an effort to hold the fort down, please others, and prove ourselves, we took on too much. And from time to time, we have to take a step back and see if we are leading from a healthy place, or if we are operating in PANIC mode!

Rest to Work. Don’t Work to Rest.

Early on in ministry, I shared Paul’s passion when he wrote, “Woe to me, if I do not preach the gospel!” But I was wary to relate to him when he wrote, “we were burdened beyond measure, above strength, so that we despaired even of life.” As time went on, I’ve noticed the hardships of ministry in my own life. I learned from Brian Croft and others, that ministry is a slow and painful, yet joyful death. It’s the reality of ministry, and we are called by God to experience it at its fullness (in both joy and in pain).
  

In episode 172 of the podcast, Jimbo and Bob talked about a recent lecture given by Lance Witt, author of the book Replenish. I read this book about 6 months ago after talking about some hardships with my father. Some of the principles in this book were life-changing, and did more to help my leadership style than anything I had read before. But now, six months later, I must look back and remind myself of those principles, because the anxiety from an overwhelmed plate has crept up once again.

In a spoken commentary of Psalm 23, Lance Witt pulls out a few principles that are so helpful as we think together about leading from a healthy place in the year 2023.

Create Space and Time for Unhurried Time with God

It is consistent for our character as human beings, that even in our effort to please God by our works, we would miss out on actually spending time  with him. God does not want our busy and hurried ministry activities that are devoid of time with him. We can run ourselves through the mail with everything we want to do for God, and at the same time, we can fail to spend time with God. Jesus would often retreat, and spend time by himself with the father. He did not do this to make up for lost time after doing ministry. He did this so that he would be fueled and strengthened to do the work of ministry. We should do the same.

Pay Attention to what you are Paying Attention to

When we have too much on our plate, we tend to lose focus on the things that are important. As a result, we struggle to pay attention to the things that matter most. Ask yourself, “what pulls my attention away?” If work interferes and overwhelms you even when you’re around your family, it helps to try and let it go and put your full focus on your family. Sometimes this has to do with where our priorities lie. Healthy leaders will keep their focus strong and their priorities intact. Different distractions can get in the way of the focus right in front of us, such as our phone or social media. Thankfully, we have tools like Screen Time and Do Not Disturb that can help us unplug and focus.

Let Rest Restore You

One of the biggest struggle for ministry leaders is finding out how to rest well. Resting is not always sitting down and doing nothing. We are all created differently, and find rest in different things. For some, it’s a hobby or activity. For some others, it’s spending time with our family. If we operate in panic mode, always busy with the next project, we will find it difficult to rest, even if we have downtime. Finding rest is one of the most important things we can do as ministry leaders. You know that you are well-rested when you look forward to going back to work, but if you dread your ministry, you may not be rested enough.

Manage Your Calendar Well

We are very forgetful. If I don’t put things down in my calendar, I can quickly forget. Even if it’s important! One of the best tools you can use is Google calendar or something similar. Every time I create a task, I get reminders throughout the day, both through my phone and email. Not all pastors or leaders have the privilege of having a secretary that manages calendar dates. Make sure when you work with your calendar you schedule time to rest, and schedule time for people who are close to you. As ministry leaders, we should be excellent stewards of our time, so schedule out your calendar with wisdom and consistency.

Engage with Self-Care instead of Self-Medication

Self-care is different than self- medication. When we self-medicate, we look for joy and rest in things that will not satisfy. Self-medication is the reason for sin in our lives. Each and every one of us has stress in this life. We all have busy lives. But self- care means that we choose to find that rest and joy in healthy things. For some, self-care is opening up our Bible and journal and spending time in prayer. For others, self-care is going to the gym and getting a good workout in as a way to relieve stress. Self-medication is like covering up a wound with a Band-Aid, but not using any antibiotic ointment  to help heal the wound.  Self-care should lead us to a place where we are spiritually, emotionally, and mentally healthier.

Have a Weekly Sabbath

When God rested on the seventh day, he set a pattern and a model for us to also rest. The principle that he is teaching is important: we should rest from our work.
If we aren’t taking a day to replenish and rest, we will become quickly exhausted, and wear out in this ministry. Taking a Sabbath means taking a day or a significant amount of time to restore your soul. And since God created rest and modeled rest, he will give us the strength to rest when we need.

Let your Time with God Embolden you with Courage

In Psalm 23, David says that he would fear no evil, for God’s rod and staff comforted him. When we are close to the Lord, he gives us great confidence and courage. It’s easy to fall into a habit of meeting with God without meeting with God. In other words, we sit down to do a quiet time or have some prayer time, but we are on auto-pilot. We may be talking to God, but God isn’t talking to us. Our time with God can begin to feel like a ritual. I pray that every day when I spend time with God, I would get up encouraged, strengthened, and emboldened with courage. If I get up from my time with God still worried, still angry, still fearful, then I most likely did not spend enough time with God.

Receive the Voice of God’s Blessing

At the end of psalm 23, David recognized that it was God‘s blessings that were being poured out on him. He acknowledged that his cup ran over, and he would look forward to dwelling in the house of the Lord forever. Do you feel unworthy? Do you feel like ministry cannot afford you any blessings from God? My friend, God is pleased with your efforts. If he chooses to bless you for the work you are doing, receive that blessing with joy and gladness. Thank him. And if someone else blesses you, receive it with joy and gladness. While you may feel undeserving, to someone else, that blessing may seem well deserved. Keep on serving, keep on working, and keep on putting your heart into this ministry.

I highly recommend Lance Witt’s book Replenish, and a newer book by Brian Croft called The Pastor’s Soul. If you need pastoral retreat, there are several different ministries. Defining Who You Are By What You Do– And Why it Matters

Three dangers to avoid when defining ourselves

One of my least favorite questions is, “What do you do?”  I never know how to answer it– because what I do is so very little of who I am.  Defining myself by my profession as a veterinary technician feels so inadequate.  I am also a wife, mom, daughter, sister, friend, worship leader, and writer.  For my husband, a pastor, the question of “What do you do?” can be even more complicated.  

While on vacation a few years ago, we shared a dinner table with a great couple from Colorado.  Our conversation ranged from our favorite places to vacation (cruising) to recent world events (unsettling as much then as now)  to the joys and challenges of raising children (theirs were small, ours were grown).  We were having a wonderful time and were really enjoying the company.  Then at one point, the husband said, “Man, it’s so nice to be seated with some ‘normal’ people– the last time we sat with someone who was a pastor and they were so weird!  So what do you guys do?” (Talk about awkward– my husband said, “Um, I’m a revitalization specialist.” A fancy way of saying Replant Pastor, I suppose– though there is a difference.  We eventually told them he was a pastor once they realized we were super weird regardless of his profession.)

As leaders in our churches, we are highly aware of what we “do.”  Ministry is our job– even as some of us hold down other jobs as bi-vocational leaders. So often, we are tasked with thinking of our profession as separate from who we are.  But there is a danger in separating who we are from what we do– just as there is a danger in overlapping the two.  While they are related, they are not interchangeable.

In chapter 10 of his book, Wisdom in Leadership- the How and Why of Leading the People you Serve, author Craig Hamilton gives us three main dangers of seeing what we do as who we are, or dismissing the two as completely and totally different. “At either extreme,” he writes, “we risk damaging both our ministries and our hearts.”

  • Danger #1: Trying to separate the two can lead to thinking that who God wants you to be has no impact on what God wants you to do

This danger typically shows up when we think of our ministry as “just a job.” When you forget that you are called to shepherd your people and to serve them and instead view them as employees, or worse, obstacles to “getting the job done,” you’ve begun to think of pastoring as what you do.  You preach, minister, counsel, and organize, but the heart is missing from it.  Sometimes this happens because you’ve been hurt in your ministry.  There is a temptation to protect your heart by cutting it off and doing ministry in a vacuum.  

But there is a problem with that approach– without your heart attached to your ministry, you are at risk of moral failure. Your heart becomes numb to the potential pitfalls around you, and “you begin to think that moral failings and secret sins don’t matter and won’t affect what God wants you to do in ministry.” A long term separation of your calling and your heart will result in your ministry being taken away because of your own moral failure or because your ministry is simply ineffective. A practical step to ensure you don’t fall into this danger is to have an accountability partner.  We are all fallible and we live in a fallen world.  When our heart is at risk, we need to have someone who can speak a Word to us and protect us from falling.  This isn’t just a friend– this is someone who you can be your authentic self around AND who can give you Godly, spirit-filled advice that you accept and receive.

  • Danger #2: Trying to separate the two can also lead to thinking that what God wants you to do is more important than who God wants you to be.

Just as thinking of ministry as “business” is dangerous, so too, is treating ministry as “busy-ness.” Often pastors are so busy trying to do it all, they begin to struggle to pastor themselves.  Hamilton writes, “when what God wants you to do becomes more important than who God wants you to be, one of the first things to drop off the radar is your relationship with God.” It is so easy for a pastor to have his bible open every day planning sermons, bible studies, small group materials, and counseling others, only to realize that he hasn’t opened it for his own nourishment in weeks.  This results in an atrophied heart with a weariness that leads to burnout.  “I’ve got to get this job done,” becomes the mantra.  People feel like burdens, not disciples.  Ministry feels like duty, not joy.  Long term, this separation will result in you walking away from God’s calling, overworked and overburdened. Preventing this danger requires time and care be taken for your own spiritual health.  Sometimes that means a sabbatical, perhaps getting away from it all for a season so that you can come back refreshed and re-energized for the work ahead. The Shepherd’s House may be available to you for this time, or you may be able to find time at a local retreat.  If you can’t afford a sabbatical, perhaps making sure you have a day of rest built into your schedule will give you the rest you need.  Spend time with God outside of your normal schedule and your normal study.  

  • Danger #3: When you see who you are and what you do as completely overlapping, you can begin to think that what God has called you to do is who God has called you to be.

This danger appears when we begin to see our value and worth tied up in what we do.  The success, or failure, of our ministry overlaps into how we see ourselves.  If our ministry is thriving, we feel Successful, which often leads to pride and arrogance.  On the flip side, if our ministry is struggling, we feel like we have failed, often leading to despair.  Instead of defining ourselves in terms of what God has done,  we define our worth in terms of our own abilities.  

Long term, this danger results in manic swings of highs and lows based on the measurable results of our work. But so much of what we do is immeasurable. Can we count the number of lives touched by our ministries the way we can count people in pews?  Certainly not.  We never know where we are in someone’s spiritual journey (1 Cor 3:6-8). We also never know how God will use our church to reach our community in the future.  Basing our success (or our failure) on the number of people in the sanctuary or the number of views our livestream has will always make us more dependent on our own power than on God working through us.  

We are easily susceptible to this danger when we do not have reminders of our worth in Jesus Christ.  When we see ourselves as the world sees us, we are missing a key component of our relationship with God.  He isn’t defining our ministry by our metrics. He is defining us as loved, adopted sons and daughters and heirs not only to His kingdom, but also to His suffering. As chosen disciples who are filled with his Spirit and are able to do more than we can possibly imagine through Him.  Take time to read these and other specific scriptures that define your value according to God. Write them out and memorize them. When you feel the burden of failure or the joy of success, remember to draw back to God’s definition of who you are in Him.  

When we confuse what we do with who we are, we run into dangerous territory and our ministry suffers.  Jesus reminds us in Luke 10:19-20 that we should not rejoice in what we can do, but instead what He can do through us. What we do flows out of who we are– God has already redeemed us.  We are beloved children of God, heirs to His kingdom.  He doesn’t need us, but He chooses to use us to fulfill His purpose, that all should know Him. When we feel like our ministry is “just a job,” or we get so busy doing ministry that we forget to check in with God, or when we define ourselves by the success or failure of our ministry, we fail to remember that God is doing something around us. In your ministry right now, are you dealing with a situation where you aren’t sure what God is doing through you?  Remember, as Bob said in the podcast, that first God does something around us, then He works on us through the situation, so that He can work in us before He ever works through us. 

This is what He does, because of who He is.

This is the first episode of a 2-part ? BOOTS ON THE GROUND HIGHLIGHT ?about Dr. Fred Luter Jr. and his son Fred “Chip” Luter III. In part 1 we will hear from Dr. Fred about his replanting journey at Franklin Avenue Baptist Church in New Orleans and in part 2 we will hear from Chip and his journey to replanting with Idlewild in Tampa.

Dr. Fred Luter starting pastoring Franklin Avenue Baptist church 33 years ago when most people suspected the church was about to die. Local ministry leaders even told Pastor Fred that he was the wrong choice and he just needed to bury the church. Years later Franklin Avenue is a powerful testimony to God’s faithfulness through Dr. Fred who eventually became the first African-American President of the Southern Baptist Convention.

33 years of pastoral ministry has given Pastor Fred some great wisdom and we are excited to share it with you. Here are a few highlights:

  • The key to pastoral ministry is faithfulness to who God has called you to be and where he has called you to serve.
  • One of the greatest challenges in many dying churches is to remind them that the WORD of GOD works. Pastors must be faithful to the Word.
  • Replanters must be VISIONARY SHEPHERDS that have TACTICAL PATIENCE: Pastor Fred shares about taking 2-3 years to move Franklin Avenue from funding their church through selling chicken suppers to faithful and biblical giving.
  • Replanters must have a MISSIONAL FOCUS and GOSPEL ORIENTATION: Fred shares how he had a creative and missional strategy to engage the men in his community that were not coming to church through watching a pay-per-view boxing match. He then followed this up with personal evangelism and discipleship.
  • Replanters must make their families a priority. Pastor Fred has held hard to regular time off on a weekly basis to invest in his marriage and his kids.

In this episode, Bob and JimBo discuss and define terms. This is one of the questions we get the most. What is the difference between a replant and a revitalization.

Replanting is a form of revitalization. Every replant is a revitalization, but not every revitalization is a replant.

REVITALIZATION = existing church + existing leaders + existing structure + history or legacy + renewed/new effort (over a protracted period of time)

REPLANT = new qualified/skilled leader + existing people + new structures/approaches + outside partners + new people + history
